Scope and baseline

A good POC tests one workflow deeply instead of every feature shallowly.

  • Define the workflow, user group, business owner, technical owner, and decision deadline.
  • Record current baseline: volume, cost, cycle time, quality, risk, backlog, and user effort.
  • Choose representative historical examples, edge cases, and failure cases for the pilot dataset.

Success metrics and reviewer process

The pilot must answer whether the tool improves the workflow under real constraints.

  • Set numeric thresholds for accuracy, time saved, review effort, containment, cost, or risk reduction.
  • Define how humans review outputs, approve actions, rate quality, and capture issues.
  • Track implementation effort, integration friction, admin work, and support responsiveness.

Decision gate

The POC should end with a clear buy, extend, reject, or revisit decision.

  • Require a final readout with metric results, user feedback, security issues, cost estimate, and rollout plan.
  • List blockers that automatically stop the purchase, such as unacceptable data use or missing audit logs.
  • Convert the pilot results into rollout milestones and renewal review metrics if approved.

  • The POC has one primary workflow and one named owner.
  • The test dataset includes normal cases, edge cases, and known failures.
