Force each vendor to connect features to a measurable workflow instead of a generic AI demo.

  • Describe the workflow, current volume, error rate, cycle time, labor cost, and owner.
  • Ask for the primary outcome: hours saved, cases resolved, invoices processed, risks reduced, or revenue lift.
  • Require evidence from comparable customers or a pilot dataset, not only product screenshots.

Functional and integration requirements

Make vendors show where the product fits into the stack and what your team must operate.

  • List required systems: CRM, ERP, ticketing, identity, data warehouse, document store, email, or telephony.
  • Ask whether AI actions are suggestions, drafts, routed tasks, autonomous actions, or reviewer-approved automations.
  • Require export, audit trail, role permission, fallback, and admin controls for every critical workflow.

Security, governance, and pricing

Commercial AI buying fails when risk and cost are reviewed too late.

  • Request data retention, training-data use, encryption, access controls, audit logs, SOC 2 or ISO evidence, and incident process.
  • Ask for pricing by seat, workflow volume, token usage, documents, calls, messages, integrations, and premium models.
  • Require a 30 to 60 day pilot plan with acceptance criteria, owner responsibilities, and rollback steps.

Checklist

  • One named business owner and one technical owner are assigned.
  • The RFP includes current baseline cost, volume, quality, and cycle time.
  • The vendor must explain data use, retention, and model training policy.
  • The vendor must support human review, audit logs, export, and role permissions.
  • The pricing request includes seats, usage, implementation, support, and renewal assumptions.
  • Pilot success criteria are numeric enough to accept or reject the vendor.
